The Challenge
- Orders placed via Shopify B2B required manual re-entry into the ERP for inventory and fulfilment, then a third manual entry into Xero for invoicing — each step introducing errors and delay.
- No system had real-time visibility of inventory: a Shopify order could be accepted for a product the ERP showed as out of stock, discovered only at pick time.
- Accounting reconciliation was a monthly exercise requiring two full days of staff time to match Shopify sales, ERP fulfilment records, and Xero invoices.
The Solution
- ✓Mapped the full order-to-cash data flow across all three systems before writing a single line of integration code — identifying 11 data transformation points where errors were being silently introduced.
- ✓Built a middleware integration layer using webhooks and scheduled sync jobs connecting Shopify B2B → ERP for order handoff and inventory reservation, and ERP → Xero for automated invoice generation.
- ✓Implemented a real-time inventory availability check at the Shopify checkout step, preventing orders from being accepted for out-of-stock SKUs.
- ✓Deployed a daily reconciliation report comparing all three systems automatically, surfacing any discrepancies within 24 hours rather than at month-end.
